When you are writing a job spec for some out tasking work, it's a good idea to include three unique virtual interview questions. What would be some relevant questions? I would start with: What else do you think we should do with this project to make it better? Obviously you can reword that any way you like, that's the simplest form of it.

The job maybe making a series of videos which can be posted to YouTube which is the audio from a podcast series matched with some Powerpoint slides. They might say, you can upload them to tubemogul.com or Traffic Geyser and that person might have the skills to do that. It shows that they're thinking or, I think we should do it this way, or I can do something completely different to Powerpoint, I think we should go and do it using x,y and z, something like that. So you want to give those specific interview questions.

Then we can have, you can even say it, 'Just to ensure we don't get spammed with massive bids, what did you have for breakfast?'

Then the third one could be something along the lines of, have you done any work like this before? If so, please provide some examples. I always ask for the one they're the most proud of.

A job such as this requires two different skill sets. One, and it's hard to find someone with everything, but the first skill set is communication skill which is create good slides from the audio. So you've got to listen to the audio and say, ok, they're the fifteen slides. The second skill is more technical. It's about screen capturing and uploading to YouTube and TubeMogul and whatever it is.

So you might have two different roles for that. You could have one person who had the skill set of graphic design. I wouldn't find the same person to upload to TubeMogul. You're going to have trouble finding the same skill set. So many people get this wrong, people try to get one person to do everything. Impossible. You can't do everything, why are you going to find someone in the Philippines for $4 an hour to do it? You've got to think about that. You want one person to do graphic design, out task that and out task over here to your video person who can do the uploading.

You might have a virtual assistant full time as part of your outsourcing team who does the uploading on a regular basis. So this person takes this, passes over here, this becomes your outsourcing process, how you turn out tasking into outsourcing by having a process on a regular basis.

You may have a whole process that you tell this person, every time there is a new podcast, go and do this job. Once they do that, save that file in a certain directory and it's someone else's job, every time there is a new file in that directory to do this, so they just monitor this online directory. That's how the whole process gets built automatically. You turn this out task into an ongoing process starting with letting them answer virtual interview questions to select the best person to do the job.

In terms of selecting the person who will be awarded the job, there are three things you want to look at to select the winner. Firstly, the SS method, the self selection method. I only speak and look at people who answer the three questions I gave and self selected into the bid. Then read their feedback, look at their sample portfolio, obvious sort of thing. You want to work out who's done it before, who does the best quality work. The biggest issue and a thing you've got to get mentally is, that if someone who didn't self select in, didn't answer the three questions, gives a brilliant outcome in their portfolio, forget them anyway.

It's hard to do, to say, this person is perfect, they're looking exactly right. They didn't answer my questions. How hard is it going to be to get that end result? Did that person do that job after fifteen drafts? You don't know how long it took to do that job. They didn't listen to you, so why are they going to listen to you when you are working with them?

If you want to take that halfway approach, send them virtual interview questions, and say, hey, I asked you three questions. You missed them, can you answer them? See if they take the time to answer them that way but you've got to stick to the SS method first, then after that, and only after that, go on the portfolio basis.
